Trying harder is not the answer

snake painted on eggI am walking along holding an egg in my hand when suddenly I manage to drop it and break it. Do I tell myself “Hold onto the egg more tightly” or do I find a better way of carrying the egg?

Does a stressful event start a cascade that ends up making even you more stressed?
When someone in authority challenges you or corrects your behavior, do you to push back and make the behaviour worse?
Does a failure set you on a path to more failure?

These questions seem philosophical or even paradoxical, but in fact I think they get to the heart of why some people succeed and others don’t. We can choose to create (virtuous) cycles that move us up or endure (vicious) cycles that drag us down.
A policemen hassles a teenager who is acting up. The teenager escalates. The cop escalates. Someone gets arrested – and you can bet it isn’t the cop!.
A sales call is going poorly because the prospect doesn’t perceive the salesperson is confident. She responds by becoming even less confident. No sale.
A mistake is made. The stakes go up. Rattled, another mistake is made, and then again, until failure occurs…

James Bond is a hero because the tougher the world got, the cooler he got. Symphony conductors don’t endure the pressure of a performance, they thrive on it.

If being a little behind creates self-pressure that leads to stress and then errors, is it really suprising that you frequently end up a lot behind.
Customer service falls apart when mutual escalation or non-understanding sets in. Management falls apart when power struggles or miscommunication escalate. Education falls apart when students respond to poor exam results by giving up.

Someone who gets better whenever he fails will always outperform someone who responds to failure by getting worse. This isn’t something in your DNA, it’s something you can learn or unlearn.
The useful response to ‘failure’ is not to try harder, to buckle down and grind it out. The response that works is to understand the nature of the cycle and to change it from the start. You must not fight the cycle, you must transform it into a different cycle altogether. It’s a lot of work, but less work than failing.
When the snake pushes you to recoil in fear, that’s your cue to embrace the trembling fear and do precisely the opposite of what it demands. This won’t work the first time or even the tenth, but it’s the path to an upcycle, one where each negative input leads to more productivity, not less.
Carry that egg in a bowl.

Are you Browsing or Seeking?

I am one of those people who sometimes challenges stereotypes and this is one of those occasions. This man is happy to admit that, on occasions, he just loves shopping. I would like to talk about that phrase “on occasions”. In my head, there are two types of shopping – firstly those occasions when I am quite happy just wandering around window shopping and possibly coming across something that interests me that I might or might not buy. Secondly there is that sort of shopping when I am going out to buy something specific and that is when I become a man on a mission.

The first type of shopping I am browsing, the second I am seeking. When browsing, the pleasure is in browsing in itself and not necessarily in making a purchase. When seeking, the pleasure is finding an item that meets my needs (and there is even greater pleasure in finding something that exceeds those needs).

So, how is it for you? Do you wander through life with no particular aim in mind, perhaps picking up the odd gem on the way but generally letting whatever happens happen? Or do you set out every day with specific aims and goals in mind, with your brain primed to look for opportunities and your body ready to take action on those opportunities?

There is certainly room for both of these approaches, however my challenge to you is to be clear which you are doing when and to be certain that you are doing the right one at the right time. If I want to buy a pair of shoes, it is no good me going to a food store and if I want the pleasure of just wandering, visiting a carpet warehouse is likely to be limiting my pleasure.

Without a vision and without goals all we can ever do is browse; indeed, without that vision and those goals operating in the background we might miss major opportunities whilst we are browsing. Once we are clear what it is that we want we can actively choose whether to go and explicitly seek that or just put it in the background whilst we are browsing in case some opportunity comes up. Living a life without goals is a bit like being a tumbleweed, blown where the wind takes its, trapped in some windowless corner and slowly decaying until point at which it disintegrates and is spread to all corners of the wind.

Which is relevant to your quest for a new product or business or job or mate or project worth working on…
If you’re still looking around, making sure you understand all your options, getting your bearings or making sure you’re well informed, you’re most probably browsing. You missed the first, second and third waves of the internet; you missed a hundred great jobs and forty great husbands.; you missed the deadline for that course and who knows what else while you were just browsing..

Quit looking and go buy something.

Does what you are working on excite you?

If someone asks what you are working on, can you give them an answer that truly excites you?

I hope so, for if you cannot then surely you are frittering away your limited time here. Why would you want to spend time other than by being excited – boredom is boring!

What is your personal Dream – for 20, 30, 40, unspecified years ahead? Do you even have one? I do – I could draw it for you but a few words will give you the gist of it. I am living in a house overlooking the ocean in one direction and the mountains in another; the weather is generally warm to hot although there is enough rain to keep the beautiful garden green most of the year; I share the house with my wonderful wife, some kids, some friends and some people who have come to study with us and use our library; we travel extensively sharing our insights into personal and self-development with others…and so on. What excites me is anything that helps me get closer to that dream.

No matter what your job is, no matter where you work, there’s a way to create a project (on your own, on weekends if necessary), where the excitement is palpable, where something that might or will make a difference is right around the corner.

Hurry, go do that. Go do it now, before it’s too late!

No risk, no reward

risk is realityHow often have you heard the phrase no risk, no reward?

When I was at school I was quite good at chemistry, well ahead of the class. I vividly remember one practical lesson when the chemistry teacher, a wonderful man called Dave Hudson, took me aside and explained that he was going to give me a different practical to complete compared to everyone else in the class. He said that it was extremely difficult but that he believed I could do it. It turned out to be a fairly complex procedure, using some dangerous chemicals. However, I pulled it off much to my own surprise and quite possibly to the chemistry teacher’s. That practical lesson could well have been the moment that catalysed my future career. A brilliant teacher took a risk and allowed me to learn that I was capable of much more than I had so far showed. I blogged earlier about fear and anxiety in learning and this is clearly linked to the concept of taking risks. Risk creates anxiety, anxiety opens the possibility of learning.

So my challenge, whether you are thinking of personal development or the development of those with whom you work, is to think about the amount of risk you take in your daily life and to push the boundaries a little. How often have you not asked (the boss, your colleague, your partner…) because you fear the wrong response? Will surely the worst that can happen is that they say no and if you don’t even ask then there is no possibility of them saying yes.

So next time you really want to try something new, go ahead and do it – I might even suggest that you don’t even ask, just go ahead and do it because it is easier to ask for forgiveness than permission and, moreover, you are much more likely to get it.

Getting going again – Wants vs Needs

Relaxation - woman in hammock on beachI have just noticed that it is several days since I made entry to this blog. This, despite the fact that I have loads of material in my head to share with you. It set me wondering, what has got in the way to prevent me making my daily entry? After all, it is a matter of minutes to dictate my thoughts, transcribe and upload them.

Then I got round to thinking how often this happens in other areas of my life, and perhaps yours too – I have something that I want or need to do yet somehow or other I find other things more important. I could rationalise that I have spent the last few days fairly intensively coaching some clients and needed downtime to relax and prepare; indeed I can find all sorts of rationalisations about why I did not do this for the last few days. All of those would be making excuses to myself, the jargon is post-hoc rationalisation – when we look back we can always find reasons for things being done or not being done.

So, what is the diagnosis? I suggest that this is an area where we start to explore what I wanted to do, as compared to what perhaps I think I might need to do. As a matter of personal definitions, my wants are driven by internal values – what is important to me – whereas my needs tend to be driven by what I think other people want me to do. I find this a very important distinction, not least because when stick comes to lift my internal drivers will always win over some externally imposed demand.

Think of the various jobs you have to do, whether they are at home or at work, in this context. Are doing that job, is it on your list, because you really really want to do it, or are you doing it because someone else has suggested or told you to do it? Because the former ones will win out when pressure comes on and you can only deliver so much. The latter ones are likely to be candidates for delegation, to somebody who does want to do that piece of work. Remember that we all have different motivations and values and something that I think is a waste of time you might think is the best thing since sliced bread.

So, go through that Incompletes list, that list of yet to be completed tasks, and decide for every one of them “Is this something I personally want to do, that really really interests me, or is it something that I can delegate to someone else who would find it much more interesting because it meets their wants?”

How to become a leader…

Yesterday afternoon I was listening to a programme on Radio 4 about the development of leaders. The programme had the inevitable leadership coach who not only claimed that he could make anyone into a coach but that he could do so in a single day! On hearing this I fluttered between being hopping mad and dismayed. The dilemma was resolved to dismay alone when he suggested to the interviewer that she can become a better leader by modelling herself on someone she admired – Winston Churchill in this case.

Well, I am all for modelling – indeed this forms a core part of some of what we deliver – and would even agree that we can learn lessons from others in leadership positions, whether we admire them or not (it might be sacrilege to say so, but that bloke Hitler knew a thing or two about organising mass support and even though I was fundamentally opposed to much of Margaret Thatcher’s policy I certainly recognised her leadership abilities).

When I examine the many leaders I have admired over the years, and you can create your own list, I find that some are outspoken and some are quiet, some are highly numerate and some are almost numerically illiterate, some did extremely well at school and some left with no qualifications, some could do every job that their subordinates were required to do and others would barely know one end of a factory from another… The one and only common attribute that these leaders had was integrity – that centredness that allowed them to consistently say what they meant and mean what they say, do what they say they would do when they said they would do it and to be willing and able to explain themselves. These people had a deep knowledge of their own values and motivations and lived them out daily; they recognised that they were not always the experts on a topic and valued everyone’s inputs even when that input challenged their own way of thinking, above all they exhibited a humility akin to that propounded in Greenleaf’s exploration of Servant Leadership.

My own reading of the path to great leadership is that yes it is possible to learn some of the behaviours necessary to act effectively as a leader but learning those behaviours alone cannot make a true leader. True leadership comes from inside, it comes from becoming more of oneself. Richard Branson did not succeed by following Margaret Thatcher, she did not lead by following Winston Churchill, he did not lead by following Gladstone and none of them would have been appropriate role models to Nelson Mandela.

Stretch your brain

Energised brainIf you are anything like me your brain will have been on ‘idle’ for the last week or so – occupied with eating, drinking, socialising…and if you are anything like me, it now needs waking up – the metaphorical stretches that we do before exercise to make sure our muscles are warmed up properly. Anyone who has ever done yoga or other forms of exercise knows that unless we use and stretch our muscles regularly they tighten and weaken. Well, the same applies to our brain. Just imagine what your brain might be like if it was NEVER challenged and stretched from childhood – it’s the challenge and stretch that helps us learn and keeps our thinking gear fit and able.

One of the exercises we often challenge our coaching clients to complete is to do something different(ly) every day. It might simply be to read a different newspaper, or travel to work via a different route or mode of tansport, it might be to brush your teeth with the ‘wrong’ hand or to spend 10 minutes just watching the birds instead of the television…there are thousands of ‘differents’ that you could think of and do and any one of them offers the prospect of some learning and certainly keeps the brain agile.
So our Level 1 exercise is simply to do something different every day.
Level 2 is to record it and consoider what you learned about yourself or the world as a consequence of the action – and there is always some learning.

The breakfast of champions

All the recent media coverage of Wikileaks, Vince Cable’s indiscretions, a recent reminder of the Gordon Brown ‘bigot moment’ and those of footballer’s wives left me thinking about standards of behaviour in those who are perceived as leaders/role models.

It seems to me that what is lacking here is straightforward integrity. I quite like the following definition:

Integrity as a concept has to do with perceived consistency of actions, values, methods, measures, principles, expectations and outcome.

I want/need to know that when my boss says something she means it and will not express a different opinion to someone else behind my back. Anyone with pretentions to leadership surely needs consistency as one of their core attributes. Over a long career there was many a time when I disagreed with my various bosses, but the better ones were consistent and also respected my right to disagree. If your boss wants you to jump off the end of the pier (or indeed you want your followers to do so!) then I need to be confident that they are asking it becasue they really cannot see any alternative not because it feeds some personal agenda of their own.

By being duplicitous she is not only undermining my own and others’ belief in them but also setting up tensions in their own brain. It’s a bit like the idea that it’s easier to tell the truth than a lie, because then you only have to remember the truth instead of which lies you told to whom.

I have heard the line a few time recently “Well, haven’t we all at some time or another whispered under our breaths or out of earshot of the subject that they area a bit of a ******” Well, some say that such a comment lost the last election for Labour, that and unguarded comment could well lose Vince Cable his Cabinet post…  What I say is that one of my guiding principles been “if you are not prepared to say it to their face then don’t say it behind their backs”

So next time you find yourself commenting on someone’s behaviour behind their backs, perhaps you could ask yourself “Am I prepared to say this to their face?” If the answer is “No” then perhaps you need to question yourself about what’s stopping you – after all, feedback is the breakfast of champions and isn’t it part of a leader’s job to grow champions?

When you are stuck

I’ve been racking my brains about what earth shattering revelations to include in today’s blog; not exactly writer’s block, more a question of what to choose from the wealth of ‘stuff’ (technical term there!) in my head. Then I remembered a piece of advice we often give our coachees, especially when they are stuck or stalled at a task.

Do you sometimes find yourself in that state – not being sure what to do (next), perhaps having so many options that it is difficult to choose which one to take? For some people, this is a recipe for doing nothing on the basis that there may be a better choice, or whatever I do may be inappropriate. Of course, doing nothing achieves nothing – and I am not talking here about a deliberate decision to defer action, but about ‘stuckness’ when inaction becomes the default.

So, what’s the simple piece of advice?

When you are stuck do something, do anything.

If you continue stuck, then you cannot get whirling around Kolb’s learning cycle – an essential part of his four stage learning cycle is action, followed by consideration of the effects of the action (feedback), figuring out what’s going on and finally devising and trying new approaches. In a nutshell, this is the source of the learning mantra “There is no failure, only feedback”. Taking action, any action generates feedback and so gets the learning cycle spinning.

So, the next time you find yourself stuck, just remember that any action is better than no action – and learn from the feedback.

Do a bit, learn a bit…

I have spent some of today redesigning the look of this blog, using (if you are interested) a very handy design creation tool called Artisteer. It now looks different to how it looked at 10:00 or at 12:00 or even at 14:00 – and may well look different again before the end of the day! “So what?” you might ask, and quite rightly so. Well, I realised that this redesign was a bit, actually quite a lot, like redesigning how we live.

I started with a recognition that something needed to change – maybe different fonts, maybe layout etc… – wondered how to go about making the changes, sought out a tool to help me then started playing with the tool, all along being aware that my fisrt efforts would take time whilst I learned how to make the change then knowing that I could change things bit by bit and review the results before finally committing; even then I know that further changes can be made – and that small changes can be done quickly and easily.

So, what has this got to do with a personal development blog? Well, it stuck me that there are some very similar lessons:

  1. Sometimes we just have a feeling that ‘something needs to change’, without being really sure what
  2. Sometimes we struggle alone before realising that someone else might be able to help
  3. Sometimes we have to change several things at once, yet other times we can simplify it and make one change at a time
  4. Some changes are easy, some take more practice
  5. Sometimes we make a change only to find that it’s still not quite right and needs further adjustment
  6. When we think we have finished, we have not finished – there is always more to do.

So, back to the title of this piece “Do a bit, learn a bit”. It is only when we actually make a change that we find out whether or not it is an appropriate change. Those changes can be quite small yet have a profound effect. Go on, make a change in your life today…
